Humanoid actuators
Humanoid picks-and-shovels — the component layer holds value only where China compression fails (roller screws, novel-process motors, the sovereignty channel)

The callHumanoid actuators are half the bill of materials, but Chinese capacity, incumbent supply deals and startups priced as winners closed the window in mid-2026.
- D1Humanoids become a mass product, and actuators are about half the bill of materials; Optimus's 14 roller screws alone are about 19% of its cost.
- D2Today's parts were built for industrial arms and aircraft in small volumes, and the motors rely on rare earths China put under export control in April 2025.
- D3Process ideas like Alva's fibre-printed stators could make a joint by the million without Chinese rare earths.
- R1Chinese roller-screw capacity arrived: Beite at 2.6M sets a year, Beite and Wuzhou already in the Optimus chain.
- R2The incumbents responded: Schaeffler's 5-year supply contract for over half a buyer's needs and a humanoid actuator line at CES 2026.
- R3The startups are past early prices (Alva €16M, Humanoid $152M), and Harmonic Drive, Nabtesco's unit and maxon together did about $1.6B in 2025 after decades.

- 7 Aug 2026In humanoids the money is going to the robots, not their parts: platforms raised billions this year while actuator components drew two deals. The parts layer is being locked up by one German tier-1 and squeezed by Chinese capacity, and the few component startups that proved their process have already raised past entry size.
- 4 Jul 2026The picks-and-shovels instinct on humanoids needs narrowing: China has already compressed the shovel price in gears (a third of the Japanese incumbent's price), motors and robot hands (one Shenzhen vendor ships 80% of the world's high-dexterity hands). What resists is the unglamorous precision layer, planetary roller screws are still a Swiss duopoly and a fifth of Optimus's cost, and manufacturing-process moats, where Samsung and the world's biggest gear incumbent just backed a Norwegian motor startup. The Apr 2025 rare-earth squeeze on Optimus gave every Western OEM a reason to pay for non-Chinese supply.
